Communicating for Results

Have you ever talked to someone and thought you all walked away clear on what needed to happen … and then it didn’t happen?

We can all probably think of a time like this.

As you are working to hit your yearly goals, we have Coach Steve Schmitt with us sharing some tips on how to communicate more clearly with your team!

I think the best quote to illustrate what we all know to be true but sometimes don’t full acknowledge is by George Bernard Shaw that says, “the biggest problem with communication is the illusion that it has happened.”

Just because we said something does not mean that they heard, understood, or agreed specifically. What’s the solution? I have three tips for you:

1) Communicate your messages many times through different methods. This can be through different mediums, in different venues, or with different words. This is where Leaders really get a chance to make a difference.

When you communicate your messages about your goals and results, be sure to be very specific, succinct, and simple.

2) Make sure to lead with what’s in it for them (why should they care or want to listen?). It’s extremely common to lead our conversations with what we want and the fact is – people take action when they know how they will benefit from it!

A helpful lens to use when we communicate our goals and desired results is that we are actually marketing. The essence of marketing is getting people to take the action we desire, and good marketing communicates the benefits to the buyer. Another way of looking at this is we’re getting buy-in. Let’s motivate our Team to produce the best results they are capable of by getting them to want to.

3) Our biggest and best communication medium is our actions, Your Team is listening to your actions (many times more so than your words), so let’s act in congruence with our marketing messages (oops, I mean business communications). To modify a saying from Ghandi, “be the action you wish to see in the organization”. Your actions are your words, your appearance, your expressions, your mannerisms, your behaviors, and oh yeah, your actions.

Let’s think of it this way, three simple words caused shampoo sales to skyrocket – “wash, rinse, repeat”. Do you think maybe we can cause performance to skyrocket if we “communicate, act and repeat”?”

Last week we looked at how we hit the end of a quarter!

As you’ve jumped into this next quarter you know you’ve got to set some specific business objectives.

You feel you’ve been crystal clear about what your Team’s goals are and how to reach them. What just became VEEEERY evident in your last Team meeting was that, well, they weren’t.

Now what? We have Coach Michael Lim, a seasoned business Coach who has been on the Coaching Right Now Team for over 3 years, to help us out.

In setting Business Objectives, we are building a picture of a ‘Target’ for the Team to take aim at. The target provides FOCUS and ATTENTION for the Team to successfully achieve their goal(s). The Target may be easy to see for some. However, how do we ensure that the whole Team knows what success is when the Target is hit?

As I was pondering on the question, I remembered an acronym about S.U.C.C.E.S.S. that I once had on my desk.

S: See your goal

U: Understand the obstacles

C: Create a positive mental picture

C: Clear your mind of self-doubt

E: Embrace the challenge

S: Stay on track

S: Show the world you can do it!

For managers, we can use the same idea to help Team members understand what success looks like.  Here are my thoughts:

S:     Spell out the deliverables clearly using S.M.A.R.T. objectives that can be measured and defined so that they see what a successful goal looks like.

U:    Utilize each individual’s capabilities and understand their limitations so that you can mitigate any obstacles that the team member may present.

C:     Construct a roadmap of milestones and communicate periodic successes so that the team can navigate clearly each step of the way.

C:    Continue to coach, encourage, and motivate team members when self- doubts arise as they face difficulties.

E:     Entrust the tasks to your team members to build ownership and accountability so that they can embrace the challenge.

S:    Schedule milestones and celebrate ‘milestone successes’ to keep the    momentum on track.

S:    Stretch your team’s potential by training, coaching, and building their    confidence so that they can do it too!

 Using this simple SUCCESS model, I believe that you are able to lead your Team to see what success looks like in achieving your business goal(s). At the same time, you are helping your Team members experience success for themselves.

We made it through March — can you believe it?

2017 is already flying by, and at this point you’ve got a pretty clear idea (thanks to your fabulous KPI’s) of where you are trending on your 2017 yearly goals.

So, how are you looking?

Does it look like you’re right on track to be where you want to be?

As of today, are you looking like you’re a little ahead of schedule?

Or as you read the sentence above, did you have that sinking feeling in your gut of “Oh goodness — not another reminder that we are already looking like we are behind schedule?”

Over the next couple of weeks, we’ll be taking a deeper dive into how to make sure you’ve communicated what success (for this year) is to your team, accountability, and on change.

Hang in there — you’ve got this, and so does your team!

Continuing You in 2017

So, do you have your 3 words you want to use to describe yourself this year?

If you’re curious about what we’re talking about, check out last week’s post here.

What we know is that having a goal (these three words) is awesome – and to actually make things happen, we need some actions we can commit to.

Ready to start?

Step 1: Look at your calendar and pick a time each month (for an hour) that you can block to take the time to reflect on YOU

  • Strive for consistency, such as the last Friday or the first day of each month
  • Send yourself a re-occurring invite for that time each month through December

Step 2: Take each of your three words and ask yourself, what is one thing I can do between now and the next reflection time to start to see progress?

Step 3: WRITE IT DOWN. Put it somewhere you’ll see so it doesn’t get lost in the shuffle of life!

Need some places to start?

  • Maybe you want to hit new goals this year …
    • Define one of those and talk to your Manager about it in your next 1×1
  • Or you want to finish a 10k …
    • Decide on the month you want to race and choose which race you want to do (AND maybe even register for it!)
  • Or maybe you want to start an herb garden …
    • Take some time to choose a couple of herbs you want to start with

Then, when you have your blocked time next month, ask yourself some questions about these words. For example:

  • How am I seeing change in these areas?
  • What more can I do?
  • Who do I need to talk to in order to make that happen?
  • What is the next step or thing I can do before next month?

Planning for Your Holiday Break

Somehow it is already mid-December — WOW!

These next few weeks are exciting and stressful as they are filled with days off, celebrations, times with family and friends, AND hitting all those year-end deliverables!

This afternoon, let’s plan the rest of the year. Where to start?

Try working through some of the questions below:

  • What days are you off of work? Who is covering for you (and did you ask/tell them yet)?
  • What are the big projects you need to complete by the end of 2016 (or even early 2017)?
  • What progress HAS to be made now to be successful?
  • What resources are you planning on leveraging to make this project successful? How much do they know about this project? Engage them now, while they’re still in the office!
  • Break your work into small, manageable chunks – give yourself something to celebrate at the end of each day, knowing you’re getting even closer to completion of the goal!

By taking the time to plan out the next two weeks, you may save yourself the stress of wondering how you’ll get everything done!

That way, you may ACTUALLY be able to relax and enjoy your time off.

YOU deserve it!

How to be a Great Manager if You Tend to be Diplomatic and You Need to Drive Results

This week we have Coach Shannon Goodwin with us sharing her thoughts on how to be a great Manager if you tend to be diplomatic and you have got to drive some results!

“If you are a Manager who tends to be diplomatic, that is often an indicator that you have high interpersonal sensitivity and that you easily and effectively build positive relationships across the organization. These are valuable skills!

 

For Managers who have the strength of diplomacy, there are times when driving results and confronting performance issues can be a challenge. Here are a few ideas to keep in mind if you’re one of them:

 

Use your natural ability to build positive relationships! Understand individual motivators and match mission-critical business projects to the people who will be motived by them.

 

Learn as much as you can about your people– their motivators, career goals, skills and talents. That way, when you need to assign a project or task to drive results, you can look for opportunities to match the people on your team with the projects that will be motivating for them!

 

If the task or project isn’t that exciting or inspirational, recognize and emphasize the value that the task or requirement brings to the company, clients, or the bottom line.

 

The key here is to be genuine and not to try to put the proverbial ‘lipstick on a pig’ or over represent the excitement or attraction of the task if it isn’t there.

 

Make performance goals as clear as possible.

 

Most of us have heard about the importance of having SMART goals. Whenever possible, apply the SMART framework with your team to make sure that their performance expectations are clear.

 

When we have SMART goals, it becomes much easier to assess whether or not they were achieved.

 

When someone didn’t meet expectations, have a candid conversation with them to find out what happened.

 

Most people who are high in diplomacy are not as eager to have these conversations. Whether we’re comfortable with them or not, it is often helpful to prepare ahead of time and to use an approach that will facilitate a constructive conversation.  Below are some tips that you can use to prepare:

  • Plan what you want to say ahead of time; practice aloud and/or write down a few bullets to help you remember your key points. Stay factual and avoid being accusatory or judgmental.

 

Be in a state of curiosity and inquiry; ask open-ended questions. Listen and breathe. Reiterate what you heard.

  • “Mary, the XYZ report was due on Monday. I didn’t see the report in my inbox. What happened?”
  • “So, you wanted to get the report done and you were traveling back from China when your laptop battery died before you had a chance to send it?”

Reiterate the business need. Let the person explore and own the solution. Encourage multiple options.

  • “The XYZ reports need to be submitted by Monday so that we can accurately report the metrics to corporate and ensure all of the commissions are counted before they go to payroll.” 
  • “What could you do to avoid this in the future and ensure that the XYZ report is submitted in time?” 
  • “What else could you try?”
    • Set a time to follow up, if needed.
  • “When would you like to follow up on this?”
  • “Would you mind sending me a calendar invite for that?”

We recently watched this TED talk by Emily Balcetis on perception and found it FASCINATING.

By focusing their eyes on the prize, “people who had committed to a manageable goal, and believed they were capable of the goal, actually saw [the task at hand] as easier”. Net net? Mind over matter – literally.

So, where you do need a slight mindset shift? Commit to a manageable goal and believe you are capable this week!
